A customer wants your product's carbon number. Now what?
The request usually arrives from your customer's procurement team, sometimes through a supplier portal, sometimes as a spreadsheet attached to an email. They want the carbon footprint of the product you supply them, they want it per unit, and they want it by a date. For many suppliers this is the first time anyone has asked them a carbon question at all, and the instinct is either to panic or to send back the first number a free online calculator produces. Neither serves you. Here is the sequence that does.
First, understand exactly what was asked
Requests that sound identical can mean very different things, and the cheapest mistake to avoid is answering a question that was not asked. Before touching any data, establish:
- the standard the customer expects, most often ISO 14067 or the GHG Protocol Product Standard
- the boundary, usually cradle-to-gate for business-to-business requests, but confirm rather than assume
- the unit the figure should be expressed against, and the reporting period it should describe
- the format, whether a report, a spreadsheet, a portal entry, or a data exchange format such as the one defined by the WBCSD PACT Pathfinder Framework, which large buyers increasingly use to receive product footprints from their value chain
If the request does not say, ask. Customers respect a supplier who clarifies the boundary far more than one who sends an unusable number quickly. If the vocabulary here is unfamiliar, our explainer on what a product carbon footprint is covers the terms the request is using.
Second, check what data you actually have
A product carbon footprint is assembled from things most manufacturers already possess, at least partially: a bill of materials with quantities per unit of product, production records that let you attribute energy use to the product line, electricity and fuel invoices for the period, transport arrangements for inbound materials, and whatever information your own suppliers can provide about the materials they sell you. Gather these before anyone starts calculating, because the gaps determine the real scope of the project. A missing bill of materials is a very different problem from a missing supplier declaration, and each has a different fix.
Why data collection is usually the real project
In our experience the calculation itself is the short part of a PCF engagement. The long part is establishing which figures exist, where they live, whether they can be trusted, and how production data recorded for cost accounting maps onto the product the customer asked about. Shared utilities have to be allocated across product lines, units reconciled, and periods aligned. This is unglamorous work, but it is the work, and it is why we treat data collection as an offering in its own right rather than a footnote to analysis. Third, calculate to the standard that was named
With the data assembled, the footprint is calculated to the requested standard: functional unit defined, boundary drawn, primary data used for your own processes, recognised secondary databases for upstream materials and energy, allocation rules applied and documented, and emission factors recorded with their source and version. Data quality is assessed honestly, and uncertainty is stated rather than hidden behind a single confident figure. Fourth, decide what to send back
Send the figure in the format requested, accompanied by the minimum a competent recipient needs to accept it: the standard followed, the boundary, the unit, the reporting period, and a short statement of data quality, noting which parts rest on primary data and which on secondary sources. If the customer uses a PACT-conformant exchange, map your result to that format rather than inventing your own. Resist the temptation to send only the number. A number without its method looks weaker to a serious buyer, not stronger, and it invites exactly the follow-up questions a method statement would have answered.
Expect follow-up questions, and be ready for them
A good customer will come back. They may ask why your figure differs from an industry average, what allocation you applied, or whether the number will be updated next year. This is where the assumption register and the handed-over model earn their keep: every answer is already written down, and an updated figure is a re-run rather than a new project. Suppliers who can answer follow-ups calmly tend to find the carbon conversation turns from a compliance chore into a commercial advantage, because most of their competitors cannot.
Frequently asked questions
What if we have almost no data?
Say so, to yourself first. A first response can be built with more secondary data and clearly labelled estimates, with a plan to replace the weakest figures over time. What damages trust is presenting an estimate as a measurement, not the estimate itself.
Can we just send an industry-average figure?
Only if the customer explicitly accepts that, and many no longer do, because averages defeat the purpose of asking suppliers at all. An average also erases everything you have done better than the industry, which is rarely in your commercial interest.
Will one PCF cover our whole product range?
One study covers one product or product family within a stated boundary. But the model, factor library and data pipeline built for the first product make each subsequent one substantially less effort, which is why the first request is worth doing properly.
